Phase gate review, or Stage-Gate®, is a standardized process divided into phases. Each phase includes a Go/No-Go decision point, referred to as a tollgate. Tollgates can server as either entry points for the current phase or exit points for the next phase (by default in Cerri). | ||
Tollgates | In Cerri Project, tollgates are special deliverables (milestones) placed at the end of phases. Tollgates include embedded scorecards to determine whether a project advances to the next phase. | |
Scorecard | A scorecard is a document listing predefined “success factors,” with fields to input target scores and actual scores. | |
Tollgate review process | The workflow attached to tollgate tracks the Go/No-Go decision using the following statuses (below is the default workflow proposed by Cerri): | |
ON-HOLD | Stand-by. Tollgate evaluation and phase activities have not started. | |
IN-PROGRESS | Tollgate evaluation has begun, and the phase is underway. | |
GO | Tollgate is approved, and the scorecard reflects this. The project proceeds to the next phase. | |
NO-GO | Tollgate is not approved, and the scorecard reflects this. The project is stopped. | |
RECYCLED | Tollgate is not approved, and the scorecard reflects that another round of evaluation will take place. | |
Phase review tracking chart | A chart provides visibility into the status of each tollgate and their respective phases across all project based on a phase review process. The chart is defined in the Portfolio setup. | |
Project evaluation | The primary evaluation criteria assessed throughout the project lifecycle are feasibility and value proposition. Often, predefined critical success factors are used for these evaluations. | |
